AI Is Creating a Convergence of Sameness

AI is making it easier for businesses to develop strategies, create content and build digital products. Work that once required significant time and specialist expertise can now be completed much faster, often using widely available models.

But as more businesses gain access to the same capabilities, we’re seeing them converge on similar approaches. Familiar ideas and increasingly accessible capabilities are making it harder to stand out. AI is making organisations more productive, but it doesn’t automatically make them more distinctive.

When Everyone Uses the Same Intelligence

AI models are effective at identifying patterns and generating plausible responses based on available information. When businesses use similar models, common sources and familiar assumptions, they can end up exploring similar ideas and reaching similar starting points.

Marketing teams can generate campaigns that follow familiar structures. Strategy consultancies can use AI to analyse markets and develop recommendations that sound convincing but offer little to distinguish them from competitors. Product teams can produce interfaces based on established design patterns.

The issue isn’t that AI inevitably produces generic work. It’s that access to the same technology doesn’t, by itself, give a business an advantage. If organisations use AI to reproduce established approaches more quickly, they may become more efficient while continuing to offer much the same things as everyone else.

More Options Don’t Necessarily Mean More Originality

One of AI’s strengths is generating alternatives quickly. A strategy consultancy can explore different market approaches, a product team can develop multiple interfaces and a business can evaluate potential solutions without committing significant resources to each one.

But producing more options doesn’t necessarily lead to better ideas. If the underlying assumptions remain unchanged, AI can generate variations of familiar solutions without challenging whether they’re the right ones. A team might explore ten different approaches to a problem without questioning whether it’s the right problem to solve or whether customers need something fundamentally different.

This matters for AI-native product design, where the ability to generate interfaces and experiences quickly needs to be matched by a clear understanding of what customers value. As we explored in What Happens When AI Can Build the Digital Product?, making something easier to produce doesn’t automatically make it worth producing.

The opportunity is to use AI to challenge assumptions, test ideas and explore possibilities that might otherwise be overlooked. That requires judgement about which questions to ask and which ideas are worth pursuing, rather than simply generating more versions of what already exists.

Being AI-Native Creates New Possibilities

There’s an important distinction between using AI to improve an existing business and rethinking what a business could do with AI at its core.

An organisation might introduce AI tools across its teams, automate routine tasks and improve productivity without fundamentally changing its products or operating model. A strategy consultancy might accelerate its analysis but continue delivering the same types of recommendations. Those improvements can be valuable, but they’re also increasingly accessible to competitors.

An AI-native business considers how its products, workflows and customer experiences could work if AI were designed in from the outset.

That might mean developing a service that responds to customers continuously rather than relying on manual interactions, building products that adapt to individual needs or redesigning internal processes around intelligent systems that can analyse information and take appropriate actions.

Being AI-native doesn’t automatically create differentiation, however. The advantage still depends on understanding customers, identifying valuable problems and making decisions that competitors can’t easily replicate. AI-native product strategy helps businesses identify where AI creates an opportunity to do something meaningfully different, rather than simply where it can be introduced.

Building Something Competitors Can’t Easily Replicate

As access to AI becomes more widespread, the technology itself is unlikely to remain a meaningful differentiator. The advantage will increasingly depend on what organisations build around it.

That includes proprietary knowledge, customer relationships and the information businesses accumulate through their operations. Two companies might use the same underlying model but achieve very different results because one can draw on richer customer data, connect AI to its existing systems or apply knowledge built up through years of experience.

As we’ve explored previously, the value of AI-native products is shifting towards data, particularly when businesses can put information to work in ways competitors can’t easily reproduce.

Differentiation also comes from how those capabilities are combined. A product’s value might lie in how AI fits into a particular workflow, how it connects information across systems or how it helps customers make decisions in a specific context. These details turn widely available intelligence into something useful and distinctive.

For AI-native product development, that means building the integrations, workflows and business logic that connect AI capabilities to the needs of the business and its customers. The model is one part of the product. How it’s applied is what makes the experience relevant.

As AI becomes more capable, producing credible content, strategies and digital products will become easier for everyone. Businesses that use it simply to accelerate existing work may become more efficient while continuing to look increasingly similar to their competitors.

The bigger opportunity is to rethink what the business offers, which problems it solves and how it delivers value. The advantage won’t come from using AI to do the same things faster. It will come from building something different with it.
